The Three-Hour Gap That Costs You a Review
What turnover days actually look like from the inside, and where the heating quietly works against you.
The gap nobody schedules for
The cleaner leaves at 1pm. The next guest checks in at 4pm. In between, the property sits empty and the heating decision falls to nobody. That three-hour window is where cold arrivals come from, and most operators never see it because they are not in the building.
A same-day turnover looks tidy on the calendar. One booking ends at 10am, the next begins at 4pm. Six hours of margin. On paper that is plenty. In practice, the cleaning team arrives mid-morning, the heating has been off or in setback since the last guest left, and the radiators do not get touched. By the time the cleaner locks up, the rooms are at whatever the fabric of the building decided overnight. In a stone cottage in February, that is around nine degrees.
The new guest opens the door at 4pm to a property the same temperature as the street.
Why the cleaner is not the answer
The instinct is to ask the cleaning team to flip the heating on before they leave. It seems free. It is not.
A cleaner finishing at 1pm who turns the heating to a comfortable setting is doing the right thing for the 4pm arrival. But the gap is three hours. A two-bedroom flat will reach temperature in well under an hour with the heating on full. So you have now paid to run a warm, empty property for two hours longer than needed. Multiply that across a portfolio of fifteen units on a busy changeover Saturday and the standing waste adds up to real money over a season.
The other failure mode is worse. The cleaner forgets, or the schedule slips, or a different cleaner covers and does not know the routine. The heating never comes on. There is no alert, no record, nothing. You find out when the guest messages at half past four asking why the flat is freezing.
Manual control depends on a person remembering the right thing at the right time, every single turnover, across every property. That is not a system. That is a hope.
The maths of a cold arrival
A cold arrival rarely shows up as a refund. It shows up in the review, and in the line that says the place took hours to warm up. That sentence sits on your listing for the next two years and quietly shaves your conversion.
Run the numbers the other way. Suppose a warm arrival improves your review score enough to lift your booking rate by even a small margin across a year. On a property turning over forty thousand pounds, a one or two percent occupancy difference is several hundred pounds. The cost of getting the heating right for that 4pm arrival is a few hours of gas. The trade is not close.
The harder cost to see is the empty running. A property held at comfortable temperature through a two-day gap because nobody set it back is burning money for two days to serve nobody. Frost protection is all you need in an empty unit. The difference between frost protection and a warm setting, over a winter, over a portfolio, is the kind of figure that pays for a lot of cleaning.
What calendar-driven control actually changes
The point of reading the booking calendar is that the heating decision stops being a human task. The property knows a guest arrives at 4pm. It knows the building takes ninety minutes to come up from setback. So it starts at half past two, reaches temperature for four, and not before. The cleaner cleans. Nobody touches a dial.
When the guest leaves and the next gap is three days, the property drops to setback on its own, and to frost protection if the temperature outside calls for it. There is no Saturday afternoon spent texting fifteen cleaners. There is a record of what happened in each unit, so when something does go wrong you can see it rather than guess.
This is not magic and it is not free. You still pay to heat the property for the arrival. The saving is in the empty hours you stop paying for, and in the cold arrivals you stop having.
The honest trade-off
Calendar-driven control assumes the calendar is right. A guest who arrives early, before the property has warmed, will still find it cool. A last-minute booking that lands inside the warm-up window cannot be served in time by physics. Alfred matches the heating to the data it has. Garbage in, cold flat out.
For most operators the calendar is accurate most of the time, and the exceptions are rare enough to handle by hand. The routine turnovers, the ones that quietly go wrong every week, are the ones worth automating first.
